Charting the Course: Operationalising Counto’s AI Accounting Maturity Roadmap

Counto is embarking on an exciting journey — one that moves beyond the limitations of traditional accounting systems and ushers in a new era of AI-powered financial operations. As COO, I’ve been reflecting on the key factors that will ensure a smooth and effective integration of these transformative technologies. Here are the core considerations guiding our journey to operationalize Counto’s AI vision:

Strategic Focus on Automation:
Operationalising AI starts with rethinking how work gets done. We’re taking a strategic, phased approach — beginning with clearly defined use cases such as invoice extraction and supplier GL mapping prediction. These areas give us a strong foundation before tackling more complex workflows like automated bank reconciliation.

Designing for Delivery Efficiency:
Our interfaces are built for speed — assuming AI predictions are accurate by default, while still giving accountants efficient tools to override, reject, or convert those predictions into reusable rules. This hybrid approach ensures accountability without slowing things down.

Built-In Adaptability:
To unlock the full potential of AI, we design processes that are flexible by default. As our models improve and new automation opportunities emerge, our workflows need to evolve just as quickly. This adaptability is also crucial for scaling across markets with varying regulations and operational norms. Future-ready operations cannot be rigid — they’ll be agile, modular, and continuously improving.

We’re investing in upskilling so they can thrive in this new environment — shifting from manual processing to higher-value contributions.

We’ve already seen role evolution in action. For example, intelligent invoice extraction has freed up our data quality teams to take on more strategic functions — from corporate secretarial support to enhancing the client experience. AI doesn’t reduce opportunity — it redistributes it.

Sharper Focus, Better Decisions:
By combining AI predictions with human judgment, we empower our teams to spend more time on strategic thinking. Our interfaces support this by streamlining delivery, while still enabling real-time oversight, corrections, and continuous feedback. It’s a partnership — and our people are leading the way.

3. Infrastructure, Governance, and Measurement: Building a Scalable Foundation

Seamless Integration and Data Quality:
The success of any AI system depends on the quality and consistency of its data. As our AI footprint grows, ensuring seamless system integration and data validation is critical. We’re building infrastructure that not only supports current workflows but can scale as complexity increases.

Performance, Iteration, and Accuracy:
We hold our AI models to high standards — targeting over 90% accuracy in areas like invoice extraction and rule prediction. Hitting these goals requires more than just training; it demands continuous measurement, identification of edge cases, and rapid iteration based on real-world performance.

Reliable Infrastructure is Non-Negotiable:
As AI becomes embedded into our daily operations, system reliability becomes business-critical. Downtime or failures are no longer just IT issues — they impact client delivery. That’s why scalability, redundancy, and stability are central to our infrastructure roadmap.

4. Change Management and Communication: Aligning People, Product, and Clients

Proactive Internal Alignment:
We’re addressing change head-on — openly discussing how roles are evolving, what AI augments versus replaces, and how team members can grow alongside these technologies. The goal: clarity, confidence, and shared ownership of the transition.

Client Communication and Support:
As our workflows evolve, so will client experiences. To ensure a smooth shift, our marketing team will proactively educate clients through how-to resources and updates, while our customer success team will remain a key partner in managing support, onboarding, and feedback loops.

Cross-Functional Collaboration:
Successful AI transformation is never siloed. Operations provides real-time feedback on model outputs. Marketing helps translate product changes into clear messaging. Customer success surfaces client insights and ensures we stay aligned with their needs. We’re building this future together.
